I have the Cardboard Cutout Rule.

Any PC whose player can't make it to a particular session is magically polymorphed into a life-size cardboard cutout of themselves, smiling and giving a thumbs-up. This has the following effects:

  • Cardboard cutouts remain with the party at all times. If the party is captured or slaughtered and the campaign (somehow) continues, the cutout will either be captured but unharmed, or will have made a Patent-Pending Cardboard Escape by turning sideways - none of the enemies can see them edge-on.

  • They are effectively invincible, but totally useless. They are immune to all damage, cannot be targeted by enemies, and always pass saving throws and skill checks to avoid Harmful Stuff, but always fail attack rolls and skill checks to accomplish Useful Stuff.

  • Cardboard cutouts cannot talk, take actions, or make decisions. However, if the cutout is the only character who knows a mission-critical fact, and (in the DM's judgment) would have no objections to revealing it, a cardboard speech balloon will briefly appear on the cutout that reveals that fact to the party.

  • All the cutout's money and all the items in their inventory turn to cardboard along with them and no one else can borrow them. Mission-critical items may (at the DMs discretion) change back at the instant they are needed to progress the adventure.

  • If the campaign is awarding XP on an individual basis, cutouts get no XP. If in this campaign the whole party is sharing the same XP total, the cutout gets the same as everyone else.

  • The party also isn't obligated to give the cutout any of the treasure they find that session (although I won't stop them if they feel generous).

  • Part of the magic of the cardboard transformation is that nobody in the game world thinks that any of this is weird, or bothers to comment on it.
